Why most digital transformation projects stall at rollout
May 20, 2026
The gap between deployment and adoption is where most budgets quietly disappear.
Most digital transformation post-mortems focus on the wrong moment. Leadership reviews the vendor selection, the requirements process, the build timeline — and rarely the six weeks after go-live, which is where most of these projects actually fail.
A system that launches on schedule and gets abandoned by week eight isn't a delivery success. It's a rollout failure wearing a delivery success's clothes. The distinction matters because it changes what you measure: not "did we ship," but "did the people who were supposed to use this actually change how they work."
In our own engagements, the rollout stage gets the same budget line as discovery and build — training, staged adoption, and a defined feedback loop back into the next iteration. That's not generosity. It's recognition that a system nobody uses has an adoption cost of exactly zero, no matter how well it was engineered.
